A working day, role by role

What each team actually does in Xale

Software is adopted one person at a time, so it is worth being specific about what a day looks like for each of them.

Front office and tele-callers

Their day is speed and a clean record. Meta lead form enquiries arrive about every 15 minutes with the campaign attached, website forms post in through a webhook, messages on a connected Wati, Gallabox or UrbanChat number become leads on their own, and walk-ins are typed in at the desk, where a duplicate phone number is caught as it is typed.

  • An automation can hand each new lead to the eligible user with the fewest assignments that day, inside the lead's branch, so nobody cherry-picks.
  • The Android app syncs every SIM call to the right lead with direction, duration and outcome, and attaches the phone's own recording, so the call register writes itself.
  • The lead list filters on never called, missed, connected, direction and call source, and any filter set can be saved as a favourite view with its own sidebar entry.

Counsellors

A counsellor opens Xale to the leads and applications assigned to them, not the whole branch. Each university application is its own deal with its own stage, owner and payments, so three applications are three rows to work, not three lines in a remarks field.

  • When a follow-up comes due, its holder gets a web popup, an Android push and an inbox entry, with one-tap call, WhatsApp and postpone.
  • Course Finder searches the universities and courses you have imported. There is no pre-loaded library, so counsellors shortlist only institutions you represent.
  • Conversations with the student run through the shared WhatsApp inbox; conversations about the student go in that lead's internal team thread, which the next owner can still read.
  • Stage requirements can hold a move until named documents, required fields, an attached course or university, a track or an assigned role are in place.

The application or processing team

In most consultancies the file changes hands once the student commits. Here the hand-off is an assignment on the application, not a message in a group: a rule on a status change assigns your application role, one owner per application or the same person for all of a student's.

  • Where the role works that stage hands-on, its own follow-up opens when someone is assigned, separate from the counsellor's, so two people on one student never overwrite each other's next date.
  • Documents live in folders on the student's record, shared by every application, and a document requirement blocks the move until a file with that name is uploaded.
  • Status-to-status deadlines with early-warning days close themselves when the target status is reached, so the team chases only what is late.
  • The Admissions report follows every application through offer, deposit, visa and enrolment, and lists documents still pending.

The visa team

Xale ships one generic Visa stage, with statuses for visa form initiated and submitted, then approved or rejected, rather than a workflow per destination. You add the statuses and document requirements each country needs, and give the visa role access only to the stages it works.

  • A notification tone on a status rings the roles you choose, with an Android push, when an application lands there.
  • Visa-document requirements block the move until the files are uploaded, or sit in the Attachments tab as an information-only checklist that never blocks a move.
  • Test scores such as IELTS or PTE are custom fields you create on the lead or the application, and a field can be required before a move.

Accounts

Fee conversations are sensitive, so the fields behind them can be restricted: deny a custom field to a role and it disappears from that role's pickers, lead cards and filters.

  • Record payments against each application, or set up EMI instalment plans with reminders before the due date, on the day, and daily once overdue.
  • Send a Razorpay payment link by WhatsApp or email; a paid link is recorded on the application automatically.
  • The Revenue report keeps cash collected, receivables ageing and deal economics apart instead of adding them together.

Branch managers

A manager with manage level on the stages sees every lead in the branches they belong to, and holds no follow-ups of their own there. Their Overdue, Today and Later is the sum of their team's, on India calendar days.

  • Follow-ups by user and by branch, with a separate line for follow-ups on leads nobody currently holds.
  • Reassign a lead, or many at once where the role has bulk edit: the role's follow-up moves to the new holder, and the old assignment is revoked rather than deleted.
  • A daily grid shows each person's new leads, unattended leads, calls and missed follow-ups by India calendar day.

The owner and head office

Admins see every branch and every lead, and every count in the reports opens the exact list of leads behind it, using the same filter that produced it.

  • By Source puts leads, conversions, spend and cost per lead next to every source and campaign; Branch Analytics compares branches on the same measures.
  • Targets versus achievement for leads, conversions, revenue or calls, set per branch, role or counsellor.
  • Save a report view and schedule it: an email digest with CSV or XLSX attachments from your connected Gmail account, or a WhatsApp summary through Wati, Gallabox or UrbanChat.
  • An admin system log records sign-ins and destructive actions with the user, IP address and device, and admins can download workspace snapshots.

Application team, visa team and accounts are example role names you create. The Android app carries leads, applications, follow-ups, WhatsApp, team chat, dashboards and call analytics with the same permissions as the web.

One student, several teams

What survives a hand-off, and what still needs a person

The most expensive moment in a consultancy is the hand-off: the file moves, the context does not. Here a hand-off is an assignment on the student or on one application, and the record carries everything else with it.

What travels with the student

  • The student record itself: source and campaign, every call, the WhatsApp history, notes and an activity timeline of who changed what, and when.
  • Documents, in folders on the student's record, shared by every one of that student's applications.
  • The internal team thread on the lead, plus a channel per application in the web app, readable by whoever can open that lead.
  • Assignment history. Each lead and each application has at most one active holder per role, the database enforces it, and a replaced assignment is revoked rather than deleted.
  • Each role's own follow-up, which moves to whoever now holds that role after a reassignment or a role change.

What Xale does not do for you

  • Minute-level SLA timers. The shortest automated follow-up is one hour, and time-based rules are checked about every 15 minutes.
  • Per-lead escalation to a manager when a follow-up or deadline is missed. Reminders reach the holder only; the closest option is a rule on an idle lead, or a lead with no follow-up, that reassigns it or adds a manager.
  • Several timed items open at once for one role on one application. Each role holds one live follow-up per lead and per application, so a new date replaces the old one.
  • Deadlines created by automations. A person with deadline permission sets each one.
  • Automated WhatsApp messages through the Cloud API, or to staff. Automated templates go to the student's own number through Wati, Gallabox or UrbanChat.

A status can also demand a note explaining the move or a scheduled follow-up before a person moves a student on, so the next step is never left blank. Counsellor accountability

Calls, follow-ups and stage movement, per counsellor

Activity counts alone reward whoever clicks most, so the useful question is narrower: did this counsellor reach their new students, clear what was due and move files forward? Each answer below is a number you can click to open its leads, scoped to the person looking.

Calls

The Call Performance Rankboard ranks counsellors across six views, from connectivity and talk time to recovery and enrolment, with a matching branch table. Each call is credited to the counsellor whose phone made it, and unmatched calls sit in an explicit unattributed row so the rows add up.

Read it carefully: The Rankboard reads a call's outcome before its duration, because an unanswered call's duration is ring time. The dashboard call widget counts any call with a duration as connected, so read connect rates from the Rankboard. TeleCMI calls land on the lead without a user, so they are not yet counted per counsellor.

Follow-ups

Overdue, Today and Later follow India calendar days on the dashboard, the leads-page filter and the reports alike, and a lapsed follow-up keeps its own date, so it reads as overdue since that day instead of looking new. The Team tab adds follow-up compliance and a daily grid of missed follow-ups per person.

Read it carefully: Leads and applications in a rejection status, in the pipeline's last stage, or in a status where follow-ups are switched off are never counted. Their dates are kept, so reversing a rejection brings them back.

Stage movement

By Stage shows stage counts by counsellor, pass rates between stages, days in each stage and ageing. User Performance shows each person's activity mix, stage moves included. Counsellor scorecards follow every lead a counsellor was given, new, reassigned or re-enquired, through to its outcome.

Read it carefully: Stale-lead reports measure idle time from the last human action, so a lead only an automation has touched still shows as unattended. Leads are created into the first stage, so that stage is counted by the date the lead arrived, never by a later move back into it.

Source and campaign ROI

Where this month's marketing money went

Most consultancies can name their best source and prove none of it. The By Source tab is built to be defensible: attribution captured as the enquiry lands, real spend where it exists, estimates labelled as estimates, and students counted once.

Attribution at the door

Meta Lead Ads enquiries arrive with their campaign and form attached, and every other channel carries its own source. Meta is a scheduled sync, about every 15 minutes, not a real-time webhook.

Real spend, marked when estimated

Meta ad spend syncs daily for connected ad accounts, so cost per lead uses the real figure for your exact dates. Spend for channels Xale does not sync, such as Google Ads or education fairs, is entered by month; where a monthly figure covers only part of your range, Xale shares it across the days and marks the result as an estimate.

One student, one conversion

A student who applies to three universities counts once in conversions, so a source is never flattered by how many applications its students file. The Admissions tab still follows each application separately.

Numbers you can audit

Click a source's count and Xale opens the exact leads behind it, and a Meta reconciliation view shows duplicates, invalid numbers and blocked submissions, so a campaign is not judged on leads that were never contactable.

Multi-branch control

Running three branches without reading three WhatsApp groups

Users belong to one or more branches, and one lead belongs to one branch. A counsellor reaches only the students assigned to them, a branch manager every student in their branches, and an admin everything. Head office also picks up enquiries not yet routed to a branch, so nothing waits in a gap.

Above that sit the controls an owner usually asks for second: a country manager who reaches every lead for their destinations inside their branches; a custom field such as a fee denied to a role, so it disappears from that role's pickers, cards and filters; phone numbers masked on list, grid and board views so one screenshot cannot leak your lead base; export rights given only to the people who should have them; and the CRM running on your own subdomain, with your company name and logo on the login page.

Three rules that keep it straight

  1. Every user belongs to one or more branches.
  2. Every role has a level on every pipeline stage: admin, manage, edit, view or deny.
  3. Every lead and every application has at most one active holder per role, enforced in the database rather than only in the screens.

Reports, exports and scheduled emails obey the same rules, so a manager's weekly digest never carries another branch's numbers.

Four weeks from decision to daily use

Migrations rarely fail on software; they fail on data and habits. A single-branch team with tidy data can run this plan in about a month, and a multi-branch team with years of history should expect longer, almost all of it on cleaning.     Week 1 · Owner and branch heads

    Decide, before you import anything

    Agree the stages, statuses and lost reasons you will actually use, and keep version one short. List the roles your office really has, who holds each one, and what each should reach at each stage. Write down the documents a student needs on file before they move on. Picking the Study Abroad template means you are editing a working pipeline, default roles, lead sources and dashboards rather than starting from a blank page.

    Week 2 · Admin and operations

    Set up, connect and import

    Build the roles and their per-stage levels, add branches and users, and create the custom fields you need, such as test scores and intake. Connect WhatsApp, your Meta Pages and ad accounts, and Gmail. Import universities and courses first, then leads from .xlsx, .xls or .csv, 1,000 rows per batch by default, with a preview that flags duplicate phone numbers and failed rows returned as a file to fix. Install the Android app on counsellors' phones and confirm each one on the Devices page after a test call.

    Week 3 · Branch heads

    Run in parallel, with rules

    From day one, new enquiries go into Xale only and the old sheet becomes view-only. Every conversation about a student moves to that student's thread, and managers answer only there; redirecting one WhatsApp question a day does more for adoption than a training session. Each evening, branch heads check that the day's calls, notes and stage moves are in the CRM.

    Freeze, automate and measure

    Archive the sheet and the old groups. Switch on the assignment rules you held back, save a favourite view for each role's daily queue, and schedule one weekly report view to yourself. Then review adoption on the numbers: overdue follow-ups falling week on week, a short list of idle leads, and calls per counsellor. Update the exit process too, so a leaver's students are reassigned and their account is blocked, not merely deactivated.

When Xale is not the right choice

  • A student or sub-agent portal. Xale is counsellor-facing, with no applicant-facing application forms, so students reach you by WhatsApp, calls and forms.
  • A ready-made university and course library. You import your own list, and Course Finder searches it.
  • Per-country visa workflows, or typed IELTS and TOEFL fields. There is one generic Visa stage you extend, and test scores are custom fields you create.
  • A document folder per application. Documents live on the student's record and are shared by every application.

Questions consultancy owners ask

What should a CRM for study abroad consultants do that a generic CRM does not?

Three things. It has to hold several university applications under one student, each with its own stage, owner and payments, instead of one deal per contact. It has to divide one student's work between roles, so a tele-caller, a counsellor and a visa officer each keep their own next step without overwriting each other. And it has to control who sees which lead by branch and by stage, so a branch works its own students while head office sees everything.

How do we set up roles for tele-callers, counsellors, application and visa teams?

Can we see which campaigns and sources produce enrolments?

Yes. The By Source tab puts leads, conversions, spend and cost per lead next to each source and campaign. Meta ad spend syncs daily for connected ad accounts and is used for your exact dates; spend for other channels is entered by month, and a monthly figure spread across part of a range is marked as an estimate. Conversions count distinct students, so a student with three applications counts once.

What happens to a counsellor's students when they leave?

Reassign their leads and applications, singly or in bulk, and each role's follow-up moves to the new holder with its date intact. The old assignment is revoked rather than deleted, so the record still shows who held the student and when, and the chat and documents stay on the record for the new owner. Block the leaver's account rather than only deactivating it, which does not cut off a signed-in user straight away.

How long does it take to move a consultancy off Excel and WhatsApp?

A single-branch consultancy with tidy data can do it in about two to three weeks: a week to agree stages and clean phone numbers, a few days to import, then a week in parallel. Multi-branch teams with years of history take longer, and almost all of the extra time goes on cleaning rather than software. Imports run 1,000 rows per batch by default, with a duplicate-phone preview and failed rows returned as a file to fix.

Can the application and visa teams be kept out of earlier stages?

Yes. Permissions are set per stage, so a visa role can be denied at Inquiry and Qualify, view-only at Application and full at Visa. A role can also be limited per lead source, per track and per custom-field value, which is how a country manager reaches every lead for their destinations inside their branches.

Does Xale replace our staff WhatsApp groups?

For talk about students, yes: every lead has an internal team thread, and in the web app every application has its own channel, whose messages also appear in the lead's thread. Access follows the lead, so a new owner inherits the discussion and someone taken off it loses it. Keep WhatsApp for talking to students, through a business number connected to Xale rather than personal phones.
