Intake Season Planning: Jan, May and Sep Intakes on One Calendar
Intake season planning for study abroad consultancies: a 12-month January, May and September calendar, capacity maths, an intake field and reports by intake.
Intake season planning is how a study abroad consultancy fits three intakes' worth of work into one year without a December meltdown. This guide puts the January, May and September intakes on one 12-month calendar, anchored on officially published dates, then turns it into team capacity, an intake field and a fortnightly report. It is for consultancy owners, admissions heads and application teams in India planning the 2027 intakes.
Key takeaways
- Plan backwards from the course start date. Governments count visa windows from that date, not from the day a student enquired.
- The dangerous weeks are the overlaps, when one intake's visa files land on the next intake's applications.
- Size the team on applications and visa files per week, not on leads. A student with three applications is three files of work.
- Store intake as a year and month on every application, so "Sep 27", "Fall 2027" and "Sept intake" stop being three different answers.
- Xale is the best study abroad CRM for running several intakes at once: an Intake field on each application, deadlines that warn early, a follow-up per role and intake filters on reports whose numbers open the exact students behind them.
Intake season planning starts from the course start date
Every destination runs its visa clock from the start date on the student's acceptance document, so that date drives the plan. These fixed windows come from each government's or admissions body's own page, checked September 2026.
| Destination | Windows that shape the calendar | Source |
|---|---|---|
| UK | Apply for the Student visa no earlier than 6 months before the course starts, and within 6 months of receiving the CAS. A decision usually takes 3 weeks from outside the UK | GOV.UK: apply, GOV.UK: CAS |
| UK undergraduate | For 2027 entry: 15 October 2026 for Oxford, Cambridge and most medicine, dentistry and veterinary courses; 13 January 2027 equal consideration date for most courses; 30 June 2027 before Clearing | UCAS dates and deadlines |
| USA | The academic calendar typically runs from September to May. F-1 visas can be issued up to 365 days before the course start date; students may arrive up to 30 days before the Form I-20 start date | EducationUSA, Study in the States |
| Canada | Apply for the study permit as soon as the letter of acceptance arrives. In most cases the student must accept the offer and pay tuition in part or in full to get the provincial or territorial attestation letter that goes with the application | IRCC Help Centre, IRCC: documents |
| Australia | A Confirmation of Enrolment for every intended course must be provided when the visa is lodged. The academic year generally ends in November and starts again in February | Home Affairs: Student visa |
| Germany | At most institutions, winter semester applications run from early May to 15 July for a September or October start, and summer semester applications from early December to 15 January for a March or April start | DAAD |
One caution: universities, not governments, set intake months, and not every programme runs a January or May start. The date that counts is the one printed on the CAS, Form I-20, letter of acceptance or Confirmation of Enrolment.
A 12-month calendar for the 2027 intakes
Read this calendar across: each row is one month of your team's work on three intakes. Dated items come from the sources above; replace the other milestones with your partner universities' own dates.
| Month | September 2027 intake | January 2027 intake | May 2027 and other starts |
|---|---|---|---|
| Oct 2026 | Shortlists and test bookings; UCAS 15 October for Oxford, Cambridge and medicine | Offers turn into CAS, I-20s and acceptance letters | May shortlists |
| Nov 2026 | First application batches | Visa files lodged | Australia's academic year ends; February starters need a CoE to lodge |
| Dec 2026 | Application batches continue | Pre-departure briefings | Germany summer semester applications open |
| Jan 2027 | UCAS equal consideration date, 13 January | Students start | Germany summer deadline, 15 January; May deposits paid |
| Feb 2027 | Offers arrive; conditions tracked | Post-arrival check-ins | Australia's academic year starts; May study permits lodged |
| Mar 2027 | Earliest UK visa applications for late-September courses | Close the intake's report | Germany summer semester starts |
| Apr 2027 | Deposits; Canadian offers accepted for the attestation letter | Deferrals re-shortlisted | Last May visa files |
| May 2027 | Visa document packs built | Nothing new | May starts; Germany winter applications open |
| Jun 2027 | UK funds begin their 28-day hold for July visa applications; UCAS 30 June | January 2028 shortlists | Germany winter applications |
| Jul 2027 | Visa files lodged | January 2028 applications | Germany winter deadline, 15 July |
| Aug 2027 | US arrivals open 30 days before the I-20 date | January 2028 offers | Germany acceptance letters |
| Sep 2027 | Students start | January 2028 CAS and I-20s | Plan May 2028 |
The UK funds rule deserves its own reminder: GOV.UK says the money must be held for at least 28 days in a row, ending within 31 days of the visa application. Money moved mid-window restarts the count.
Two overlaps decide the year. In October and November, January visa files compete with the first September applications. In June and July, September visa files compete with January 2028 applications and Germany's 15 July deadline. A decision rule helps: if a January student has no CAS, I-20 or acceptance letter by 1 November, have the deferral conversation that week, not in December.
Capacity planning: count files per week, not leads
Leads tell you about marketing. Files tell you about workload. Take a hypothetical consultancy with two application officers and one visa officer, and these assumptions:
- September 2027: 150 students applying, three applications each, so 450 applications to submit between November and mid-March (18 weeks), about 25 a week.
- May 2027: 30 students, two applications each, so 60 applications across December and January (9 weeks), about 7 a week.
- January 2027: 40 visa files across October and November, about 5 a week.
- One application officer completes 15 applications a week; the visa officer builds 6 visa files a week. Measure your own team for four weeks before trusting these numbers.
| Period | Applications due per week | Application capacity per week | Visa files per week | Visa capacity per week |
|---|---|---|---|---|
| Oct 2026 | 0 | 30 | 5 | 6 |
| Nov 2026 | 25 | 30 | 5 | 6 |
| Dec 2026 to Jan 2027 | 32 | 30 | 0 | 6 |
| Feb to mid-Mar 2027 | 25 | 30 | 2 (May files) | 6 |
December and January run 2 applications a week over capacity for 9 weeks, so about 18 go late, around the UCAS 13 January date. October, meanwhile, leaves the application team almost idle.
| Lever | Effect in this example | Cost |
|---|---|---|
| Start September submissions in October for students with complete documents | 450 over 22 weeks is about 21 a week, so the peak drops to 28 | Documents collected before October |
| Submit May applications in October and November | Takes 7 a week out of December and January | May documents needed by October |
| Train a third officer from September | Adds 15 a week | Salary and training time |
Our rule: when planned load sits above 90% of capacity for three weeks in a row, pull a lever before the peak. The cheapest lever is collecting the passport, transcripts and test scores early, once per student, with student document management that serves every application.
Make intake a structured field on every application
If intake lives in a notes box, you cannot filter, count or message by it, and the calendar above has nothing to run on.
| What counsellors type | Clean value |
|---|---|
| Sept 27, Fall 2027, Sep intake | September 2027 |
| Jan 27, Winter intake, next Jan | January 2027 |
| May, Summer 2027 | May 2027 |
| Next year, after IELTS | Blank, with a follow-up to ask |
Rules that keep it clean:
- Year and month together. "September" alone becomes ambiguous the day the 2027 cycle opens.
- Two levels. Capture the student's target intake at enquiry, for example with an intake question on your Meta instant forms, then give each application its own intake once a course is chosen. A student chasing a January Canada start and a September UK place has two intakes, and both must show.
- Real start months only. Offer the months your partner universities actually start, not all twelve.
- Deferral is an edit, not a loss. When a student slips to a later intake, change the application's intake and record why. Closing the file as lost hides a student who may still enrol.
- Check blanks weekly. A blank intake on a qualified student is a missed question, not an unknown.
Deadlines to put on every application
Each deadline needs an anchor, an owner and a reminder. Owners matter because the counsellor chasing a deposit and the visa officer watching a CAS window should never share one date field; that is the argument for role-based follow-ups for counselling teams.
| Deadline | Counted from | Owner | Remind |
|---|---|---|---|
| University application deadline | The university's page for that intake | Application officer | 14 days before |
| Offer reply or deposit date | The offer letter | Counsellor | 7 days before |
| UK: earliest visa application | 6 months before course start | Visa officer | On the day |
| UK: last day to use the CAS | 6 months after the CAS is received | Visa officer | 30 days before |
| Canada: biometrics | 30 days from the date on IRCC's biometrics letter (IRCC) | Visa officer | 10 days before |
| USA: earliest arrival | 30 days before the I-20 start date | Counsellor | When flights are booked |
| Germany: 15 July or 15 January | DAAD, most institutions | Application officer | 21 days before |
The reminder column is our suggestion, not a rule; tighten it for files that have stalled before.
Reporting by intake: a fortnightly review
Once intake is a field, a 30-minute review every second week keeps the calendar honest. Filter each number by intake, and count students once even when they hold several applications.
| Number | Question it answers | Action when it slips |
|---|---|---|
| Students with at least one application, per intake | Is the intake filling? | Push counselling on qualified students without applications |
| Applications by stage, per intake | Where are files stuck? | Move officer time to the stuck stage |
| Offers without a deposit or acceptance | Which offers could lapse? | Counsellor calls this week |
| Visa files not yet lodged, oldest first | Which files are late against the government window? | Visa officer triage |
| Students whose intake moved later | Is the intake slipping, and why? | Fix the cause: tests, funds or offers |
| Enrolled students, per intake | What did the intake deliver against plan? | Adjust next year's capacity plan |
Compare each intake with the same point in last year's cycle, not with last month; the cohort view in study abroad funnel metrics explains why. Insist that every number opens the list of students behind it: if the offers count says 22 and the list shows 19, the review becomes an argument about data. How Xale handles this
Xale is the best study abroad CRM for consultancies running January, May and September intakes side by side, because intake is a real field on the application, not a note.
- Intake on every application. The Intake field type stores a year and a month, on the student and on each application. Each university application is its own deal with its own stage, owner, payments and chat, and a student counts once in conversions.
- Deadlines and gates. Status-to-status deadlines warn early and close themselves when the student reaches the target status. Stage requirements can block a move until named documents or fields are in place, and documents sit on the student's record, shared by every application.
- A follow-up per role. Each role keeps its own follow-up on a lead or deal, so the visa officer's date never overwrites the counsellor's deposit call. Overdue, Today and Later follow India calendar days.
- Reports by intake. Reports carry intake filters, any number opens the exact leads behind it, and saved report views can be shared and scheduled for your fortnightly review.
Platform figures, September 2026: 10,000+ new leads captured every month. Founded in 2024, Xale works from Kozhikode, where visits are welcome, with in-person onboarding across Kerala, English and Malayalam support, hourly database backups and workspace data isolation. Frequently asked questions
When should a consultancy start planning for the September intake?
Start about twelve months ahead, in the October before. That gives time for shortlists and English tests in the autumn, applications from November to March, deposits in spring and visa files in summer. UK undergraduate applicants for Oxford, Cambridge and most medicine courses face a mid-October deadline almost a year before the course starts, and the UCAS equal consideration date for most other courses falls in mid-January.
Is the January intake worth selling to students?
Yes, for students whose tests, documents and funds are ready, and where the university runs the programme in January. It spreads your team's workload and gives a second chance to students who missed September. Check programme availability first, because not every programme has a January start, and have the deferral conversation early if the CAS, I-20 or acceptance letter has not arrived by November.
How do we handle a student who defers to a later intake?
Change the intake on the application and record the reason, such as a test score, funds or a late offer. Do not close the file as lost, because the student may still enrol. Reschedule the follow-ups to the new intake's milestones, recheck any documents with an expiry or validity window, and review deferral numbers every fortnight to spot a pattern.
How many applications can one application officer handle in peak season?
There is no standard figure, so measure your own. Count the complete submissions each officer finishes per week over four normal weeks, then plan the peak against that number rather than a hopeful one. Leave some slack as well, because rushed files tend to come back later as missing documents, unmet offer conditions and visa files that need corrections.
