- Choose the cohort by creation date. Take the leads created between two dates. Do not take "leads contacted this week", or every lead nobody called disappears from the report.
- Find the earliest outbound touch per lead. The first outbound call, outbound WhatsApp message or sent email, whichever came first.
- Ignore touches that happened before the lead existed. An imported list or a re-created lead can carry calls from before its creation date, which produce zero or negative times.
- Report a distribution, not an average. The median, the share within your target, and counts in buckets such as under 15 minutes, 15–60 minutes, 1–4 hours, 4–24 hours and over 24 hours.
- Keep "not yet contacted" as its own number. Never fold it into the median as zero and never drop it.
- Split the result. By channel, by counsellor, by branch, and by working hours versus after hours.

The blended headline, "about half our leads are reached within an hour", tells the owner almost nothing. Broken down, WhatsApp is healthy because students start those chats.
