What lead leakage is, and how to size it
Use a three-part test on every lead. It is live if it has an owner and a follow-up dated today or later. It is decided if the student enrolled or the lead was closed as lost with a reason. Anything that is neither has leaked, whatever its status says.
Statuses hide leaks: a lead sitting in "Contacted" for five weeks with no next date looks active on the board and is dead in practice. Your leakage rate is the leads that pass neither test divided by the leads created in the same month.
A worked example with stated assumptions: a hypothetical consultancy with branches in Kochi and Kozhikode creates 500 leads in August. On 30 September, 360 are live, 80 are decided and 60 pass neither test, a leakage rate of 12%. Assume the leaked leads would have enrolled at the same 3% rate as everyone else. Leaks before a counsellor sees the lead: sync and ownership
Leak 1: the form never reached the CRM
Sync leaks usually start with an agency copying a Meta form nobody connects, a skipped CSV download, a permission change in Meta Business Suite or a website redesign that breaks the enquiry form.
Two Meta rules raise the stakes. Meta's help page on expired leads says leads data is available for download for up to 90 days from the time the form is submitted, so a forgotten form can lose students for good. And once a business customises leads access, Meta says new Page admins or CRM systems won't have leads access until someone with full control of the business portfolio assigns it. Meta also notes that a CRM's lead fetch fails if the people backing its access token don't have leads access permission.

Decision rule: a gap made of re-enquiries, invalid numbers and test leads is healthy. Any gap you cannot explain lead by lead is a leak, so submit a test lead through that form today, and through your website form after every site change.
Leak 2: the lead has no owner
Unowned leads come from gaps in the rules, not lazy counsellors: a routing pool where everyone is on leave, an import with no owner column, a source with no rule (seminar lists, walk-ins) or an overnight pile waiting for a manager. Break query 2 down by source; the source with the most rows is usually the missing rule.

Leaks in the first week: no first call, no next follow-up
Leak 3: nobody called
The usual cause is a status changed without a call: "Contacted" after one WhatsApp message, or a call from a personal phone the CRM never sees. Run query 3 on call logs, not statuses, and split the list by owner. One counsellor with 40 rows is a habit or workload problem; 40 rows spread thinly across the team is a routing problem.
WhatsApp enquiries carry a hard clock. Meta's WhatsApp pricing documentation says a user's message opens a 24-hour customer service window, and that non-template messages can only be sent within an open window. Leak 4: the call happened, the next date did not
This leak hides behind activity. The student was called, said "call me after my IELTS result", and nobody entered a date. Run a second query beside query 4: follow-ups overdue by more than 7 days, which are leaks with a date attached.
Decision rule: no call ends without one of two things, a next follow-up date or a closed-lost reason. Leaks when people and records change
Leak 5: a counsellor resigns
A resignation can leak a whole pipeline in a week: chats sit in the counsellor's WhatsApp, promised call-backs sit in memory and the login stays active. The Digital Personal Data Protection Act, 2023 puts the duty on the business: under section 8(5), a Data Fiduciary must protect personal data in its possession or under its control with reasonable security safeguards. Exit checklist, starting the day notice is given:
- Run queries 3 and 4 for that counsellor, and ask them to date every open student before handing over.
- Reassign by stage in one sitting, keeping each follow-up date.
- Move student conversations to the consultancy's shared WhatsApp number.
- Block their CRM account on their last day, not the week after.
- Seven days later, run query 5 again. The healthy answer is zero.
Leak 6: a duplicate handled the wrong way
Applied without judgement, duplicate checks leak students too.

Leak 7: a branch transfer
A student moves from Kochi to Bengaluru and the lead is transferred. The old counsellor loses sight of it, the new branch has not picked an owner, and the follow-up belongs to someone who can no longer open the lead.
Query 7 catches these. A transfer is finished only when the receiving branch manager has assigned an owner and set a follow-up date, the same day.
